In most organisations, complex work looks like rigorous work.

But that’s often an illusion.

In most organisations, the quality of thinking is genuinely hard to judge. So people default to judging what they can see.

How long the deck is.

How many metrics are tracked.

How detailed the analysis looks.

How complicated the model appears.

Complexity becomes a signal of effort. And effort becomes a proxy for rigor.

So people, smart, hardworking people, add complexity to prove they worked hard. Not because they want it. Not because it makes the work more useful. Because the system rewards it.

This is Effort Signaling

And it's one of the most invisible forms of structural friction in any organisation. Nobody decides to build a 40-slide deck. Nobody decides to track 50 KPIs. It accumulates, one safe addition at a time, because simplicity looks like you didn't try.

The fix isn't telling people to simplify. It's changing what the system rewards.

Since it’s easier to measure visible outputs, such as the length of reports or the number of charts, complexity becomes a shortcut for judging diligence. However, this approach leads to structural friction, making processes inefficient and overwhelming. One of the most powerful realizations I've had is that simply telling teams to simplify does not solve the root problem. The incentive system within organizations must shift towards rewarding clarity, brevity, and direct impact rather than volume and complexity. For instance, promoting concise presentations and focusing on meaningful key metrics can gradually change norms about what 'hard work' looks like. Moreover, recognizing that this issue isn't about employees being lazy but about systemic reward structures helps in addressing it constructively. Leaders who encourage open dialogue about effort signaling can create a culture where simplicity is appreciated and complexity is reserved for genuine necessity. If you’ve ever felt pressured to produce a 40-slide deck or track dozens of KPIs just to prove your effort, you’re not alone. I found that sharing these insights with colleagues and managers helped shift perspectives, creating environments that value thoughtful simplicity over superficial complexity. This change not only improves productivity but also job satisfaction, as it reduces unnecessary busywork and clarifies expectations. Reflecting on this concept can be a catalyst for organizational improvement—encouraging us all to focus on the quality of our thinking and outputs instead of the quantity that only signals effort.
